Innovation starts with self-critique (which is why it’s so rare), says Peter Linett. Go against your type, don’t put on “an exhibition that feels like an art museum designed it” or “a concert format that feels like a symphony orchestra designed it.” His litmus test for innovation: “I ask myself whether it feels like it was designed by that kind of institution, within its traditions, values, and personality — its comfort zone.What does a conference or work meeting look like that doesn’t feel like an association designed it?

Kivi Leroux Miller reminds us that we are not our target audience. Before communicating with that audience, do all you can to put yourself in their shoes – research, listen and seek advice of those who are like that audience. Just because you’re in charge, doesn’t mean you get it.

It kills me when an organization doesn’t get the fact that helping their staff connect to their members, prospects or customers is the smart thing to do. Janet McNichol writes about making association business cards social media-friendly but her advice works for any organization.

Lindsey A. Zahn has a very informative post on the Palate Press site about website scraping, copyright, fair use and wine bloggers. I’m seeing more and more sites that scrape content without permission and then get higher page ranking and increased advertising revenue. Bottom-feeders! As one commenter puts it, “it just pisses me off that our hard work and content is contributing to someone else’s bottom line.”

Please, don’t hire a social media director,” says Dion Algeri. He’s right. Too often organizations start their journey into social media by hiring someone to do social media. Instead hire someone to collect, curate, repurpose and create content. Hire a chief content officer. Ok, you don’t have to call it that, but focus on content as a tool to create conversation and connections.

In December I wrote about the Smithsonian’s censorship of a video in a National Portrait Gallery exhibition. In case you were wondering if anything was done about that ignorant decision, ArtInfo tells us, well, yes and no.

I’m riveted to the news from Egypt. We (they, it’s all the same now, isn’t it?) are either on the cusp of something amazingly positive for that country, although the obstacles are formidable, or we are in for a huge disappointment if the military regime holds onto power. They are so intertwined into the political and economic infrastructure, it’s hard to imagine them ceding power at all. I created a Twitter list of  29, at last count, Egyptian activists and journalists worth following. Respect.

Think about the people you sit with at lunch, meet for a beer, or see at smaller meet-ups. Are they like you? Do you feel more comfortable around people who think like you? Or do you welcome the opportunity to be around those who think differently?

I’ve been thinking about this ever since I read a Newsweek article about Washington wives of yore. It’s both interesting and sad.

Do you remember the video of Sen. Orrin Hatch (Rep.) speaking at the funeral of his “Irish friend” Ted Kennedy (Dem.)? After you dry your eyes, think about those on the Hill today. What are the chances now that a Republican and a Democrat will have a friendship like this?

Back when their relationship started, Senators and Representatives lived in DC with their families. They spent time hanging out with guys from both sides of the aisle.

“If you live across the street from your political opponent, if you know his kids, if you’ve been to dinner at his house, it’s impossible to go up on the floor of the Senate or in the media and blast him the next day.”

I’m not calling for a return to the “good old days” because they weren’t all good. Permanent residence in DC can lead to a syndrome I detest — the Beltway bubble that insulates some of our politicians from what it’s like to sign or earn a paycheck. I do think it’s important for them to come home and get a sense for what their constituents need, but something was lost along the way.

“Real legislating—the compromises and dealmaking that distinguish politics from posturing—happens only among people who know and respect each other.”

That’s what we lost. Camaraderie and collaboration were lost. People become symbols of their party platform. Static ideology takes precedence over reason and relationships.

Nowadays as soon as they’re elected, the fundraising cycle begins again for the next campaign. Wouldn’t it be better if our policy-makers focused on leading, thinking, collaborating, innovating and legislating while in office, not raising funds and running for the next election? Ah, what a dreamer I am.

It’s easy to demonize the other when you don’t choose to know or understand them. This is the root of racism, religious hatred, homophobia and a host of other evils. That’s the extreme version.

What’s the light version? Think about yourself, or think about the leadership of your company or organization. Do you (or your leadership) surround yourself with those who think like you? Who have the same beliefs or philosophies? Who are the same age, gender, religion, ethnicity or race? Who have the same economic, educational or professional background? Who do or see things the way you do?

What’s missing? Exposure to other perspectives and stories. Serendipity. Don’t knock serendipity. It’s the root of much creativity and innovation in the world.

It’s easy for any of us to get trapped in a bubble. Fortunately, because of social media, it’s also easier now to tap into voices and perspectives outside our bubble. I’m not sure how we’ll change Washington but we can pop our own bubbles.

Clay Shirky’s Foreign Affairs article, The Political Power of Social Media (registration required), is a fascinating read that rebuts and shreds Malcolm Gladwell’s view about the power of social media to facilitate change. Shirky doesn’t like our Administration’s “instrumental” approach — social media used as short-term action-oriented political tools with the focus on computers rather than phones — because it “overestimates the value of broadcast media while underestimating the value of media that allow citizens to communicate privately among themselves.” He prefers an “environmental” approach using social media as “long-term tools that can strengthen civil society and the public sphere,” a role that media has played throughout history — providing access to conversation. His discussion of the conservative’s dilemma, formerly known as the dictator’s dilemma, reminds me of the fear of loss of control that many organization leaders have about social media.

Why not give Malcolm Gladwell a share of the spotlight too? In this 2-1/2 minute video (transcript provided) on Big Think, he discusses the creative urge to collect and consume what we come across, to not edit the chaos, but to embrace it. For who knows what nuggets of inspiration might lie within?

I would love to see organizations take to heart Soren Gordhamer’s Five New Paradigms for a Socially Engaged Company. Creating the organizational culture that will bring about these changes? That’s the challenge. Take for instance #2, Mindset. Yes, it would be great if staff had the right mindset for innovation. But how can an organization facilitate that when an employee is juggling a to-do list that’s three pages long. Nevertheless, these are important cultural concepts that must be absorbed.

My pal Jeff Hurt, a prolific writer and brain, explains Why People Join Social Networking Sites. Oh, you thought you already knew? Well, you might be half right, but let Jeff take you a little deeper to the root causes – motivation you need to consider when developing your community strategy.

I have a feeling that Josip Petrusa’s post, Attracting Millennials to Your Event and Why You’re Failing at It, will be the seed of one of my future blog posts. His reasoning applies to more than only events, think organizations too. Boomers may not like reading this, but his perspective is good medicine and rings a bit too true.

Yesterday Chris Brogan sent out an email and published a blog post announcing a new membership group, 501 Mission Place. The “501” in the subject heading caught my eye. Sure enough, it’s an online community for those who run nonprofits. 501, a term that resonates with any nonprofit professional, is the section in the Internal Revenue Code covering tax-exempt nonprofit organizations.

The website says, “In a community of peers and colleagues the right connection, the right answer or the right idea is just a conversation away.” That sounds a lot like what we promise as a return on association membership dues:

  • Networking –> Connections
  • Information –> Answers
  • Education –> Ideas

The focus here is on benefits, not features, nicely done.

We’re reminded about the benefits of conference attendance, a luxury that many nonprofit (and association) staff can’t fit into their tight budgets – developing relationships with your peers, stimulating conversations, problem-solving, inspiration, collaboration and community with those “who understand the very unique pressures and challenges of leading a non-profit.”

For $27 a month, members have access to online forums, seminars, articles, blogs, leadership interviews and resource libraries. That fee also buys a closed community – “a safe place for you to share what you’re doing, get peer-sourced help and feedback when you need it and to give it when you’re able.” It’s $324 a year for membership in 501 Mission Place. That’s within $100 of the dues charged by my national membership organizations, some are higher and some are lower.

Association bloggers and tweeps have been talking for years about online communities being either a threat or opportunity for associations. The issue was even the topic of conversation on the first Twitter #assnchat back in May 2009. If your association doesn’t offer ways for members to develop relationships and knowledge online, will they find it packaged in a more convenient, and perhaps more affordable, package elsewhere?

Is 501 Mission Place (#501mp) the future we’ve been talking about?

I’ve been writing a series of posts for SmartBlog Insights called Social Strategies for Associations. It’s inspired by a post that Umair Haque wrote for the Harvard Business Review blog, From Social Media to Social Strategy. Haque believes social strategies will change the essence of organizations and social media tools can be a catalyst for that change. I’ve been talking about that for a while so his post really resonated with me. He talks about seven social strategies that will be the key to success and help organizations provide meaningful and sustainable value to members, customers and communities.

I’m riffing off each one of his social strategies, all cornily beginning with the letter ‘C’. I’ve already examined Character, Control, and Creativity. This week my Culture post will be published. The remaining posts will cover Clarity, Cohesion and Choreography. If you’re a regular reader of my weekly posts over there, some of my points might be familiar, but I don’t assume that anyone is a regular reader so I continue to play with these topics.

I was recently introduced to John Kotter’s eight-step process for leading change. How could his process be used to introduce social media to an organization? Social media can sometimes be perceived as annoying, threatening or unnecessary. However, it can also be welcomed as a catalyst for further organizational change.

Kotter says many change efforts fail because organizations don’t take the holistic approach required to see change through. Here are his eight steps to ensure successful change:

  1. Create a sense of urgency. Members now have free online access to knowledge resources and new ways to connect with peers and clients. We need to be the first place they go to for these needs, not another online community or resource. This sense of urgency must be accepted and conveyed by leadership and staff. Dispel any doubts with social media usage statistics, member survey results and market research. Are younger prospects joining at the same rate they used to? Are we meeting their needs? Don’t talk about these issues behind closed doors, share concerns with your entire leadership and educate them about these issues. They might not realize that your association is at risk of becoming irrelevant to some demographic sectors.Are there some on your board who believe there’s no need for change? Isn’t there always a need to adapt, improve and innovate? If they don’t think so, are they truly leaders, or languishers?
  2. Gather your guiding team. You need a cross-departmental team that’s willing to invest their time and professional reputation into making social media work. They’re willing to give new ideas a chance – they’re not the usual devil’s advocates. They’re communicators who naturally share and listen to others. They have influence or power; they’ll help others understand what’s going on and encourage them to buy in and participate.
  3. Together, create a compelling vision and strategy. Paint a picture of the ideal association that could emerge as a result of this strategy. Show how the association’s goals will be met, how member needs will be met (and perhaps exceeded), how members will interact with the association and each other, and how the association will be different and better. Outline how that’s going to happen – the steps of your strategy.
  4. Communicate this vision and strategy clearly so everyone else (staff, leaders, members) can understand and buy into it. Explain why this new vision and strategy is necessary, what that future association looks like, why it’s better and what’s in it for them. There will always be naysayers — those who don’t see the need to change and improve. That’s their baggage; they carry it with them everywhere, not only in your association. Don’t let them hold you back. The vision and strategy you share will encourage others to support your plans and maybe even get involved.
  5. Empower others to act on that change vision. Identify the organizational barriers (both real and perceived) that prevent others from buying into new programs like social media. These barriers may originate in existing systems and procedures, or in staff attitudes. Social media is a learning process for everyone. Encourage and support those who propose new ideas and are willing to take risks or even willing to try new things. Do your performance evaluations reward innovation or convention? Brave hearts or weak spines? Don’t reward the “I’m just hanging in until my 401(k) is vested” crowd. Educate those who aren’t wired for change in a non-threatening way so that they see the benefits, both for your members and your organization, and get on board.
  6. Aim for short-term wins. Although social media is a long-term effort, establish a few short-term measurable goals and share those early success stories so everyone knows that the investment of time (and reputation) is worth it. Hopefully this will stifle your doubters. Recognize and reward your team. Boost their morale and motivation, especially if their workload or stress increases in the short-term.
  7. Don’t let up. Keep fine-tuning. Review what’s not working and make changes to improve your efforts. Use the experience and resulting credibility from social media adoption as a lever to make other organizational changes. Take a hard look at existing systems and procedures. How much time does staff spend on this “make work” instead of actually getting things done? Where can your association become more nimble and less bureaucratic? Get fierce with the “that’s the way we’ve always done it” mentality that can undermine any vision. Continual education and communication can help ease discomfort and pave the way for needed changes. Relapse to old ways will be tempting for those who may outwardly celebrate your achievements but who inwardly feel threatened by new relationships and programs they don’t fully understand and long for the safe and predictable.
  8. Nurture a new change culture. Institutionalize the change mentality. Make change management a part of your staff and leadership training to ensure that incoming leaders will not revert to old ways. Change will lead to new behaviors – collaboration, openness, releasing control (gasp!) – that must be encouraged. Know that the risk-taking involved will also lead to some failures. However, failures are a chance to learn and improve. A change in organizational culture will take time and may result in the loss of longtime staff, and even leaders, along the way. It’s up to your leaders to persuade others that change is necessary for the association to succeed and survive. Change is the new normal.

SmartBlog Insights recently published a two-part post I wrote — Upward-Facing Associations (part 1 and part 2) — about what we can learn from innovative companies like Lululemon. I wrote these posts for a readership of association professionals, but all of these ideas are ripe for picking by for-profit companies as well.

Innovative companies can be a source of new perspectives and ideas about organizational culture and customer (or member) experience. Lululemon Athletica makes hip high-quality clothing for yoga and other “sweaty pursuits” for their 100-plus stores. Last year their sales increased by 50%. Some of this can be attributed to the growing popularity of yoga, particularly among those willing to pay $98 for yoga pants, but there’s more to it.  Lululemon has been very intentional in how they brand their stores as community hubs where customers can learn about fitness and healthy living, take free classes, and, yes, buy cool tank tops. What can we learn from them?

Here are some of the ideas I shared with some additional thoughts:

  • Give staff the tools to grow not only professionally but personally too. Besides offering professional development opportunities, also provide career and personal goal-setting training, and other personal development resources. You may end up with an educated, forward-thinking, goal-oriented, centered and appreciative staff.
  • Encourage staff to have balanced and healthy lives. For example, allow for flexible schedules so they have time to include yoga, fitness classes and other sweaty pursuits into their busy schedules. Anyone who works out or practices yoga on a regular basis can attest to its effect on their energy level and outlook on life, a positive effect that influences productivity and attitude.
  • Review employee handbooks and other rules and procedures, and welcome change into your organizational culture. Step away from  Standard Operating Procedure. Society, technology and our lives have changed. Why are we still doing things the same way they’ve always been done?
  • Always strive to be a community hub that provides members with the tools they need — knowledge, relationships and advocacy — to have successful professional lives. The emphasis here is on ‘community’ — social media can be a useful tool to do this.
  • Use education to build trust, demonstrate your position as the preeminent source of knowledge and ideas in your profession or industry and develop relationships that result in recruitment and retention — content marketing. Again, social media is an excellent way to share and spread what you excel at already.
  • Check in regularly with your members about their current and future needs. Research the possible needs your members (and their customers) will have in the future. Eliminate stale committees or programs regularly to free up resources for more valuable programs and allow staff to spend their time and energy on things that really matter to members.
  • Consider partnerships with thought leaders, suppliers, service providers or anyone who can provide professional guidance, content or services to your leadership or members. Get creative about how you can bring more to your members. Sometimes collaborating with a competitor can really be a win-win for both of you. Don’t be scared.
  • Have staff spend time each year experiencing what a day (or week) in the life of your member is really like by going on-site or spending time in their office with them. Be open to having that new knowledge and experience inform your member service and programming.

I recently published a call to action for associations, a New Volunteer Manifesto. Last week I explored creating a learning culture for volunteer. Now I’d like to propose some new ways of associating.

Nurture social networks that connect members with one another and with your association. Don’t assume that if you build a private network that they will come. Find out where your members are hanging out – possibly Facebook, LinkedIn or Twitter – and build your community there.

Give members the encouragement and tools to self-organize informal member meet-ups. Don’t be threatened if members use your online networks to publicize these meet-ups. Encourage and help them. Be the connecting thread.

Make it easy for members to organize working groups to explore new ideas and projects. Don’t perpetuate barriers that rein in their creativity and desire to experiment and be innovative.

Give younger members the means to contribute their talents and their voice. Younger generations are not as willing as Boomers were to ‘pay their dues’ and watch and wait while others contribute to their association.

Make it easy for all members to give feedback. Consider a feedback area on your web site or an online forum. Allow your members to have a voice and a place to contribute their ideas.

Control is a touchy subject. You really have never had it, as much as you would like to think you did. This is the member’s organization, not just the board’s, definitely not the staff’s, no matter how invested we are. As long as members stay on message politically, don’t be threatened at their attempts to create what works for them.

Transparency and openness are now more important than ever. Many members want to know what’s going on behind the scenes, what decisions are being made, and what their association and leaders are doing. Make it easy for a member to figure all this out by sharing this information on your web site.

Don’t be afraid to take a risk and maybe even fail. Your fear of regret should loom larger than your fear of failure. Be receptive to new ideas. We are entering new territory – members no longer need us as their source of knowledge, news and networking. We must find ways to remain a meaningful and valuable part of their lives.

Keep a spirit of entrepreneurial innovation alive in your leadership.
